How One Retailer Is Using Scubafit to Make Profits

This is the third installment in my three-part series on implementing ScubaFit® within a retail training environment. For this article, I want to share a real-world perspective through a case study. The following is an interview with Danny Fugate of Alpha Divers in Knoxville, Tennessee.

Do you see that a fitness culture or identity has a benefit to the bottom line?

–   Yes, embracing a fitness culture and identity can absolutely benefit the bottom line. Fitness is a lifestyle, and individuals who are deeply engaged in fitness often invest significant time, effort, and financial resources into maintaining their physical and mental well-being. This level of dedication aligns naturally with scuba diving, as both pursuits require consistency, discipline, preparation, and attention to detail. People who value structured progress, goal setting, and measurable improvement often find diving appealing because it offers a clear pathway for skill development through training, certifications, and specialized experiences.

Scuba diving shares many parallels with fitness in that both activities reward commitment and personal investment. Divers must maintain good physical condition, practice breath control, and develop strong situational awareness, all of which complement an active lifestyle. Additionally, both fitness and diving provide a sense of personal achievement and stress relief, while also fostering a supportive community environment. Individuals who are already committed to fitness often appreciate the technical and methodical nature of diving, making them more likely to continue training, purchase quality equipment, and participate in dive travel opportunities. – Yes, offering a ScubaFit® program can support a dive center’s ability to guide divers toward more advanced certifications. Scuba diving can be physically demanding and equipment intensive, especially as divers progress into more complex environments or technical specialties. ScubaFit® helps prepare divers by improving mobility, stability, breathing efficiency, and overall comfort in the water. By addressing the physical side of diving, the program builds confidence and reduces hesitation, allowing students to feel more capable of pursuing advanced training opportunities. regional dive outings, helping customers gain experience and stay engaged in the diving community. In addition to services, Alpha Divers carries a wide selection of scuba equipment and accessories from trusted manufacturers. Their merchandising includes dive computers, regulators and air systems, masks, fins, wetsuits, technical diving gear, freediving equipment, and branded apparel. The shop features respected industry brands such as Dive Rite, Shearwater, Ocean Reef, SEAC, Hollis, Atomic, Tilos, Trident, ScubaMax, and Innovative Scuba Concepts, allowing customers to access dependable, high-quality gear suitable for a variety of diving needs.

Alpha Divers serves a diverse customer base ranging from beginner divers seeking initial certification to experienced and technical divers pursuing advanced training or specialized equipment. The shop also attracts families introducing teenagers to diving as well as adventure travelers preparing for dive-focused trips. Customers are typically motivated by a desire for experiential activities, skill progression, and access to reliable equipment, while also valuing personalized instruction and a supportive dive community. Although located in Knoxville, Alpha Divers draws customers from across the East Tennessee region who are looking for professional training, quality gear, and well-organized dive travel opportunities.

It is interesting that you are located in Tennessee. Where do you dive locally? What is the favorite type of diving, travel of your clients?

– When most people think of Tennessee, scuba diving is not usually the first activity that comes to mind. Instead, East Tennessee is often associated with destinations such as Great Smoky Mountains National Park, the Appalachian Trail, Dollywood, or the music scene in Nashville. However, the region has a surprisingly active scuba community, with several dive shops and three training quarries located within a short distance of Knoxville that provide excellent opportunities for skill development and local diving.

Local divers frequently train and dive in freshwater quarries that offer controlled conditions ideal for certification courses, refresher dives, and advanced skill practice. While quarry diving is the most common local option, many clients also enjoy traveling for warm-water experiences, including reef diving in destinations such as Florida, the Caribbean, and Mexico. Popular types of diving among our customers include recreational reef diving, advanced training dives, and specialty experiences such as wreck and technical diving. Although Tennessee may not be widely recognized as a diving destination, the strong local dive community and accessible training environments make it an excellent place to begin and continue a diver’s journey, with travel opportunities expanding those experiences beyond the region.

-Alpha Divers was founded on the belief that scuba diving is more than a recreational activity  –  it is a lifestyle that blends adventure, wellness, technical skill, and mental focus. We view diving as a holistic activity that promotes physical conditioning, stress reduction, discipline, and confidence building. Diving requires cardiovascular endurance, breath control, flexibility, and situational awareness, making it a natural complement to an active lifestyle. Our approach emphasizes preparing divers not only with technical knowledge, but also with the physical readiness and mental resilience needed to safely explore underwater environments. Many of our students are drawn to diving because it provides a unique form of fitness that combines exploration with mindfulness, encouraging individuals to slow down, control breathing, and remain fully present in the moment.

Operating a dive-focused specialty business in East Tennessee presents both opportunities and challenges. Because this region is better known for attractions like Great Smoky Mountains National Park, Dollywood, and outdoor activities associated with the Appalachian Trail, diving is not always top of mind for local residents. As a result, one of our ongoing challenges is educating the community that scuba diving can be both accessible and beneficial as part of a healthy lifestyle. We continually work to raise awareness that East Tennessee offers viable training environments through nearby freshwater quarries, allowing divers to develop skills locally before traveling to open water destinations. Seasonality can also affect demand, as colder months may reduce local diving activity, requiring us to diversify services such as travel coordination, equipment servicing, and continuing education programs.

Another challenge is maintaining a high level of personalized instruction while managing the operational realities of a specialty retail and training business. Our commitment to smaller class sizes and individualized coaching can limit volume compared to high-throughput models, but we believe this approach leads to better-trained, safer, and more confident divers. Additionally, as equipment technology evolves, staying current with high-quality gear and maintaining inventory from trusted manufacturers requires careful investment and market awareness. Despite these challenges, the strength of the regional dive community and the growing interest in experiential fitness activities continue to support our long-term vision.

Ultimately, our story is about helping people discover a form of fitness that extends beyond traditional exercise. Diving promotes core strength, mobility, breath efficiency, and mental focus while fostering a sense of exploration and achievement. We strive to create an environment where individuals feel supported as they challenge themselves physically and mentally, whether they are learning foundational skills in local quarries or preparing for dive travel experiences.
